When an organization meets evidence that its core strategy is failing, the adaptive response is to revise the strategy. The rigid response is to defend it harder. Threat Rigidity is the second one: under threat, the organization narrows, tightens, and intensifies its commitment to the very premise the evidence is calling into question.
Cruise, the self-driving subsidiary of General Motors, shows the pattern. After one of its driverless cars struck and then dragged a pedestrian in San Francisco, the company's posture toward regulators stayed defensive. In a meeting the day after, officials showed a video that stopped before the dragging sequence and did not describe it. The strategic premise, that Cruise was a responsible operator ready to scale, was protected rather than re-examined, and the protection became its own, larger problem.
An independent investigation later found no clear evidence of an intent to deceive. What it found instead was poor judgment, weak coordination, and an "us versus them" stance toward the regulators. That is the texture of threat rigidity. The organization was not lying so much as it was unable to let the threatening information change what it believed about itself. The premise was load-bearing, so the premise was defended.
That is the trap. The moment that most calls for openness and revision is the moment the organization feels most threatened, and threat pushes toward control, not candor. Information narrows. Dissent is treated as disloyalty. The strategy that is failing gets reaffirmed precisely because admitting it is failing feels like the larger danger. The rigidity feels like resolve from the inside.
AI ventures are unusually prone to this, because they run on large bets, big public promises, and investor narratives that punish doubt. When the data starts to say the system is not as ready as the story requires, the pressure is to manage the story, not the system. An organization that responds to a safety signal by defending its narrative is converting a problem it could have fixed into one it cannot. The warning was the opportunity. Rigidity spends it.
